Deciding to outsource is easy. Deciding what to outsource first is harder. Start with the wrong process and the experience is painful. Start with the right one and you build trust and momentum for the next step.

Look for work that is repeatable

The best first candidates follow the same steps every time. If a new team member could learn the process from a written checklist, it can be outsourced. If it depends on judgment that lives in one person's head, document it first.

Look for work that is high-volume

Volume is where an outside team adds the most value. Tasks that arrive every day, in large numbers, and are easy to measure, such as invoices processed, tickets answered or records updated, are ideal.

Choose work with clear results

You should be able to say what good looks like: turnaround time, accuracy, or number of items completed. Clear measures make service levels possible, and service levels make it easy to see that the arrangement is working.

Avoid starting with your most sensitive work

Build trust before you hand over the most sensitive tasks. Begin with a process where the risk is manageable, confirm the provider's controls, and expand from there.

A simple scoring method

List candidate processes and score each from one to five on repeatability, volume, clarity of results and manageable risk. The highest total is usually the best place to start.

Start small, then expand

A small pilot lets you check quality, communication and fit before you commit further. If it works, add more processes. If it does not, you have learned that with limited exposure.
